A 4.0× ROAS looks great in Ads Manager. Whether it makes money depends on the lines above it.

Stores and channels we run

What does an e-commerce marketing agency do?

An e-commerce marketing agency grows online sales across Google Shopping, paid social, SEO, email and conversion rate optimization. The best ones measure success by contribution margin and customer lifetime value, not platform-reported ROAS, and fix purchase tracking before scaling spend.

Most stores aren’t short of traffic or tools. They are short of a system that connects them: a feed that tells Google what each product earns, creative that keeps Meta fed, pages that convert the traffic you already pay for, and purchase data the platforms can trust.

We build that system as one team. It is the e-commerce version of the IMPACT Marketing System™, with email and SMS flows to turn first orders into repeat ones.

  1. Feed and Shopping: product data, margin tiers and Performance Max structure.
  2. Paid social: Meta, YouTube and TikTok creative tested as a system.
  3. Pages: product, cart and checkout optimized with structured tests.
  4. Tracking: server-side purchase data and GA4 e-commerce events.
  5. Reporting: contribution margin and new-customer cost, not just ROAS.

Sound familiar?

E-commerce isn’t broken because you have a bad product. It’s broken because the marketing system underneath your store was never engineered for unit economics, attribution and compounding growth.

  • Acquisition costs keep creeping up

Every new customer costs more than the last. Without margin-aware bidding and CRO, you’re scaling losses, not revenue.

  • Meta swings week to week

One channel holds everything up. You need a diversified, attribution-aware mix across Google, Meta and YouTube.

  • Pages that aren’t built for ads

Paid traffic lands on a generic product page and bounces. Ad landing pages are a discipline of their own.

  • Invisible in organic search

Competitors with weaker products outrank you on category and product-type searches, and organic compounds for years.

  • No testing loop

Nobody runs structured tests on product pages, cart or checkout, so the traffic you pay for converts the same every month.

  • Stuck at a revenue ceiling

The account is being maintained, not engineered. Nothing in the plan explains where the next 2× comes from.

What is your break-even ROAS?

Your break-even ROAS is the return on ad spend where an order neither makes nor loses money after product costs, fees and returns. Below it, every sale loses money. Enter your numbers to see your break-even and the ROAS you need to hit your profit target.

The formula

Break-even ROAS = 1 ÷ contribution margin before ad spend. With a 48% margin before ads, break-even ROAS is about 2.08×.

Example: an $80 average order with 40% cost of goods and 12% shipping, payment and return costs leaves $38.40 per order before ads. Break-even ROAS is 2.08×; to keep 10% of revenue as profit, you need about 2.63× and can pay up to $30.40 per order in ads.

The product page, before and after a CRO sprint

The same product, the same traffic. What changes is how fast a visitor understands it, trusts it and buys it.

Before

A generic product page

  • A product name instead of a value proposition
  • Reviews hidden in a tab below the fold
  • Add to cart scrolls away on mobile
  • Shipping and returns explained in the footer
  • Variant changes reload the page
  • “Related products” instead of a planned upsell
After

A product page built to convert

  • One line on what it is and why it’s better, above the fold
  • Star rating and review count before the first scroll
  • A sticky add-to-cart bar on mobile
  • Guarantee, shipping and secure checkout next to the button
  • Variant and price update without a reload
  • A free-shipping bar and one-click bundle in the cart

Our 8-point e-commerce CRO checklist

An excerpt from our full e-commerce audit. Each point is cheap to fix and compounds on every visitor you already pay for.

  1. A value proposition above the fold in a few words

The first screen must answer what it is and why now, before anyone scrolls.

  2. Sticky add-to-cart on mobile

Most store traffic is mobile; the buy button should never scroll out of reach.

  3. Social proof in the first screen

Star rating and review count visible before the scroll, not buried in tabs.

  4. Trust badges next to the call to action

Guarantee, free shipping and secure checkout at the decision point, not in the footer.

  5. Real urgency only

Stock levels, shipping cut-offs or seasonal dates you can verify. No fake countdowns.

  6. Variant selection without a reload

Inline variant and price updates keep shoppers in the flow.

  7. Customer photos and best-sellers

Real customer photos and a best-seller row answer “will it suit me?” faster than studio shots alone.

  8. A cart built for order value

A free-shipping progress bar and a one-click bundle, instead of generic “related products”.

Which e-commerce metrics actually matter?

Platform ROAS tells you what each ad platform claims. Blended ROAS (MER) tells you what all marketing returned. Contribution margin tells you whether you made money. We report all three, and make budget decisions on the last two.

Why e-commerce brands choose Impact Brains

Most agencies maintain accounts and report platform ROAS. We engineer the next stage of growth and report contribution margin, because the same team runs your feed, your creative, your pages and your tracking.

  • Profit-first bidding

Targets set from your break-even ROAS and margin tiers, not from what looks good in a dashboard.

  • Feed-first Shopping

Titles, attributes and custom labels rebuilt so Google knows what each product earns.

  • CRO on traffic you already pay for

Every 1% of conversion rate is revenue at zero extra media spend.

  • You own everything

Ad accounts, analytics, Tag Manager, pages and data stay in your name. Clean handover, any time.

Questions e-commerce founders ask us

What does an e-commerce marketing agency do?

It grows online sales profitably across Google Shopping, paid social, SEO, email and conversion rate optimization, ideally measuring success by contribution margin and customer lifetime value rather than platform-reported ROAS.

What is a good ROAS for e-commerce?

There is no universal number. A good ROAS is one above your break-even ROAS, which is 1 divided by your contribution margin before ad spend. A store with a 48% margin breaks even at about 2.1×; a store with a 25% margin needs 4×.

How much should an online store spend on ads?

Work backward from your break-even ROAS and your growth target. Start where intent is highest (Shopping and branded search), prove profitable cost per order, then scale budget into Performance Max, Meta and YouTube in steps.

Do you run Performance Max for e-commerce?

Yes. We rebuild the product feed, segment asset groups by margin tier with custom labels, exclude brand traffic where it inflates results, and test against Standard Shopping before scaling.

Do you build Shopify and WooCommerce stores?

Yes. We build Shopify, WooCommerce, Odoo and custom stores, and every build ships with GA4 e-commerce tracking, server-side purchase events and a speed budget.

Do you work with B2B e-commerce companies?

Yes. B2B buyers need different pages and tracking: quote requests, account pricing and procurement-ready content. Our dedicated B2B landing page for a Herman Miller dealer cut cost per conversion 89%.

How quickly will we see results?

Shopping and search campaigns usually show movement within two to four weeks of a clean relaunch. Meta stabilizes in 30 to 60 days. SEO and CRO compound over three to six months.
